How to measure SEO ROI (without fooling yourself)

A practical way to connect SEO work to revenue using Search Console, GA4 and simple modelling.

SEO is often judged on rankings, but rankings do not pay bills. Here is how to connect the work to money.

Start with the right funnel

  • Impressions — how often you appear
  • Clicks — how often you are chosen
  • Sessions — traffic that arrives
  • Conversions — actions that create value
  • Revenue — the payoff

Track each stage; the biggest leak is your priority.

Use Search Console for demand

Queries, click-through rate and average position tell you where you are seen and where you are close. Pages ranking #4–#10 are your fastest wins.

Use GA4 for value

Segment organic traffic and look at conversions and revenue by landing page. A page with traffic but no conversion is a content or UX problem, not a traffic problem.

Model conservatively

Estimate: new monthly conversions × value per conversion, then compare against the cost of the work (time or money). Do not attribute all organic conversions to the latest change; use before/after windows.

Report honestly

Show trends over time, seasonality, and the assumptions behind your numbers. A simple, defensible model beats an impressive, fictional one.

Tie it to fixes

Every reported number should connect to an action: improve a page, fix a technical issue with the on-page audit, or target a new cluster with the keyword guide.
